Whole-home conversion modeling puts typical projects at $17,000–$23,000 for an average-size house. Both are real; they're measuring different job mixes. Ducted, ductless, or multi-zone
Marketplace quote data puts whole-home ducted systems around $14,500 on average, while whole-home modeling sources put typical projects at $17,000–$25,000 depending on home size. Single-zone mini-splits run roughly $2,000–$8,500 (sources disagree: marketplace lows include simple cooling jobs; heating-retrofit modeling runs $5,400–$8,500). Zones are the biggest multiplier — each added head costs roughly $2,000–$7,000.
Cold-climate equipment
Models that hold capacity below zero cost more — one published comparison puts standard systems at $8,000–$15,000 vs $12,000–$20,000 for cold-climate units, a 20–40% premium. If your winters are real, this premium buys the capacity that matters; it just belongs in the budget from day one.
Electrical work
A dedicated circuit is routine. A panel upgrade is not: a panel-only swap typically runs $1,300–$3,000, while a full service upgrade (meter, service entrance) can exceed $3,500–$4,500. Find out which one your house needs at planning time, not from a change order.
House-side surprises
Duct modifications or replacement ($2,000 for small fixes to $10,000+ for a full-home retrofit), line-set routing through finished spaces, condensate pumps, and structural mounting all show up as line items. Older and more finished houses carry more of them.
Regional labor
The same job prices differently by market — marketplace extremes run from about $8,000 (New Mexico) to $33,000 (New York) for whole-home systems. Cold-climate Northeast metros routinely run 20–50% above national midpoints: higher labor rates, bigger systems, premium equipment mix.
What a complete bid itemizes

Rebates decide the real number
Everything above is the before-rebate price, and stopping there is how people overestimate this project. State and utility programs pay real money toward heat pumps; where states have launched the federal HEAR program, income-eligible households can get up to $8,000 more. The caveats matter — HEAR is launched in some states, restricted or pending in others, and one widely circulated federal tax credit (25C) expired at the end of 2025, so anyone quoting it for a 2026 install is working from stale information. Is your quote high? A method, not a feeling
1. Identify your drivers. Which of the five apply to your house? A cold climate plus a panel upgrade plus duct work legitimately lands in the upper range.
2. Compare like scopes. Three bids, same scope, same questions. A $10K spread between bids is nearly always a scope difference wearing a price costume.
3. Judge the net. Apply your rebate stack to each bid. The cheapest gross quote from a non-program-registered contractor can be the most expensive net.
