Is a heat pump water heater worth it?

Usually yes if you're replacing an electric tank. Case by case if you're replacing gas. Two things decide it: your rates, and where the unit will live. Here is the math, with sources.

01 · The verdict

Yes vs electric resistance. It depends vs gas.

If you heat water with an electric resistance tank, a heat pump water heater uses the same fuel and about a third of it, and the install is the cheap kind. That case usually pencils. If you heat water with gas, it's a genuine contest: the install costs more (new 240V circuit), gas is cheap heat, and the answer swings on two variables: what you pay for electricity versus gas, and whether you have a good spot to put the unit.

One more frame before the math: a water heater swap is one of the cheapest early wins in a home electrification sequence, which is why it shows up first in our retrofit sequencing guide and the whole-home electrification plan. Everything below is the two deciding variables, worked with cited numbers.

What an HPWH costs installed

Two independent sources agree on the center of gravity: roughly $3,600 to $4,800 for a straightforward electric swap.

The number the payback math actually needs is the premium: your HPWH quote minus a standard tank swap quote. We don't publish a national standard-tank figure because clean data is scarce and your plumber's number is the one that matters. Get both quotes; the gap between them is what the savings below have to repay.

A caution while you compare guides: Angi's own cost page still shows a $2,000 federal tax credit in its math. That credit expired at the end of 2025. More on that in section 05.

03 · The efficiency engine

It moves heat instead of making it

A resistance tank turns every kilowatt-hour into exactly one kilowatt-hour of heat. A heat pump water heater runs a small refrigeration cycle in reverse: it pulls heat out of the air around it and pushes that heat into the water, spending electricity only to move heat, not to create it.

That is why the ratings look implausible. ENERGY STAR certification requires an integrated heat pump water heater to hit a Uniform Energy Factor of 3.30 or higher, against an effective 1 for plain resistance. In practice: roughly a third of the electricity for the same hot water, a cut of about 70%. The side effects (cool exhaust air, condensate, a minimum air volume) are real and covered honestly in section 06.

Gas prices vary by region too: New England gas runs above the national average, which pulls that row's comparison back toward the heat pump.

Reading the table

Against resistance, the heat pump wins everywhere, at every rate, by about 70%. That is why the electric-swap case usually pencils. Against gas, the national average is close to a tie, South Atlantic electric rates flip it clearly to the heat pump, and New England electric rates flip it to gas on operating cost alone. Whoever gives you a one-size national payback claim for the gas case is not doing the arithmetic.

  • Savings vs resistance: ≈ 0.7 × your current annual water-heating spend
  • Break-even years: (HPWH quote − standard swap quote − rebates) ÷ annual savings

A worked illustration with round placeholder inputs, not market data: a $2,000 premium over a standard swap, with $600 a year currently going to resistance water heating, saves about $420 a year and breaks even in just under five years. Substitute your two quotes and your own bill; rebates shorten it from there, which is why they come next.

The $2,000 federal credit is gone

The 25C tax credit ended for equipment placed in service after December 31, 2025, under the law signed in July 2025. Placed in service means installed and running, not purchased: a unit bought in 2025 but installed in 2026 does not qualify. Most payback articles ranking for this question still count that credit. Their math is $2,000 too optimistic; ours is not.

What does exist: where the federal HEAR program has launched, income-eligible households can get up to $1,750 toward a heat pump water heater (100% of project cost below 80% of area median income, 50% between 80 and 150% AMI, generally nothing above that). Two hard caveats: most states have not launched HEAR yet, and where it is live it is income-restricted, so market-rate households usually cannot claim it. Treat any HEAR figure on any site, including ours, as unverified until you confirm it on your state energy office's page.

Five things the cheerleaders skip

Slower recovery

In heat-pump-only mode, reheating a drained tank takes longer than resistance elements. Hybrid mode covers guest-weekend demand by burning more electricity, which is fine, just know the tradeoff exists.

It makes noise

A compressor and a fan, running for hours at a time. In a basement or garage nobody notices. Next to a bedroom or in an open laundry nook, people notice.

It needs air to breathe

The unit pulls heat from the air around it, so manufacturers specify a minimum room volume. A cramped, sealed closet fails that spec unless you add a ducting kit to pull air from elsewhere.

It cools the room it sits in

The exhaust is cool, dry air. In a musty basement in summer, that is free dehumidification. In heated living space in winter, your heating system is quietly feeding your water heater, which claws back part of the savings.

Condensate has to go somewhere

Pulling heat out of humid air makes water. A floor drain nearby makes this trivial. No drain means a condensate pump: one more small part that can fail.

07 · Who should skip it

Three cases where the answer is no

Naming these is the point. A recommendation that never says no isn't a recommendation.

No workable placement

A tight closet with no ducting option, or the only spot is beside a bedroom. Bad placement erodes the savings and the goodwill. This is the case to wait, or to fix the placement first.

Cheap gas, expensive electricity

Bottom-dollar gas plus New England-grade electric rates plus a marginal location can leave the operating savings too thin to pay back the higher gas-conversion install cost. Run the table above with your own rates before signing.

Short horizon, lowest upfront

Selling within a couple of years, or a rental where the tenant pays the electric bill. The premium is yours and the savings are someone else's. A standard swap is the rational choice; no shame in it.

How much does a heat pump water heater save per year?

It depends on your hot water use and your electric rate, so distrust any flat annual number. The mechanism is what's fixed: a certified heat pump water heater is rated UEF 3.30 or higher versus roughly 1 for electric resistance, so it cuts water-heating electricity by about 70%. At the April 2026 national average of 18.83 cents per kWh, a million BTU of hot water costs about $55 with a resistance tank and about $17 with a heat pump water heater. Apply that 70% cut to what your household actually spends heating water.

Do heat pump water heaters work in cold climates?

Yes, because they live indoors and pull heat from basement or utility-room air, not outdoor air. The real cold-climate question is placement: in an unheated basement the unit runs on ambient and waste heat, while in heated space part of its savings comes out of your heating system in winter. Where the unit sits moves the math more than your ZIP code does.

How long does a heat pump water heater last?

There is no long-run dataset we trust enough to publish a hard number, and most lifespans quoted online are warranty marketing. What is verifiable: ENERGY STAR certification requires at least a 6-year warranty on the sealed system, and many models sell with longer coverage. Buy on warranty length, and remember hard water shortens the life of any tank, heat pump or not.

Is a heat pump water heater worth it vs gas?

Case by case. At national average prices it is close to a tie on operating cost: about $17 per million BTU for the heat pump water heater at 18.83 cents per kWh, versus roughly $17 to $19 for an efficient gas tank at $1.35 to $1.57 per therm. Cheap gas plus expensive electricity favors keeping gas. Average or cheap electricity favors switching, and rebates can cover much of the upfront premium. The gas conversion also costs more to install because it needs a new 240V circuit, so run your own rates and get both quotes.
